For automotive parts, IATF 16949 certification is the baseline. It's the automotive quality management standard, and as of January 2025, any serious tier-1 or tier-2 supplier should hold it.

Ask for the certificate. Look up the number on the IATF database. In 2023, I skipped the certificate check for a low-volume order. Six months later, an audit from our customer revealed the supplier's registration had lapsed. We had to re-validate every part they'd shipped. I don't recommend that experience.

And don't put too much weight on samples alone. Samples can be cherry-picked. IATF 16949 audits cover the production system, which is a much better indicator of consistency than one good-looking part.

Step 2: Get Everything in Writing

Unit price, tooling costs, lead time, payment terms, Incoterms, quality expectations. All of it, confirmed before you approve the PO.

Lead time deserves special attention. One supplier's "4 weeks" might mean production starts in 4 weeks. Another's means the parts are on your dock in 4 weeks. Very different dates, and if you're planning around them, the ambiguity will hurt.

Total cost includes more than the item price. Setup fees, packaging, freight, and potential rework all belong in the comparison. It's tempting to simplify it to unit price, but I've never seen a real sourcing decision that was that clean.

In March 2024, we paid $450 for rush freight on a ceramics brake pad order that had to reach a customer demo by Friday. Missing the demo would have cost us $15,000. The freight was cheap insurance.

The value of guaranteed turnaround isn't the speed—it's the certainty. For any deadline-critical part, I'd rather pay more for a committed date than save money on an "estimated" arrival. I've been burned twice by "probably on time" promises, and both times the cheaper option ended up costing more than the rush fee I'd tried to avoid.

Step 3: Insist on Sample Parts

If a supplier won't run samples, walk away.

The "budget vendor" choice looked smart until we saw the quality. The stamped parts had burrs we had to remove in-house, and dimensions fell outside the drawing tolerance. Inspection and rework cost us around $3,000—more than the original "expensive" quote from our regular supplier.

Make sure you're not the only person who knows how to reorder. When I took over purchasing in 2020, I was the single point of failure. If I was on vacation, nothing got ordered.

Now I keep a shared spreadsheet with every active part, approved supplier, last paid price, lead time, and a link to the spec. It's a simple Google Sheet, but anyone on the team can use it. When we hit 30 days of stock on a standard part, I place the order. I do not wait for someone to ask.
